Your Facebook Ad Works but Sales Don't: The Unanswered-Message Problem

Adyft Reply Guide

Ads + WhatsApp

If your Facebook ads show good results but sales are flat, check your messages before you touch the ad. Message-based ads (Messenger, Instagram Direct and WhatsApp) count a "result" when a conversation starts, not when someone buys. A conversation that waits six hours for a reply, or never gets one, still counts as a cheap result in Ads Manager. In many small businesses, the ad is fine and the leak is in three separate inboxes that one busy person checks when they can.

The 15-minute inbox audit

Do this before you change creative, audience or budget. Open each inbox and look at the last 30 days of conversations that started from an ad.

💡 Count the chats in the red-flag rows and multiply by your average order value and your normal conversion rate. That is roughly what your ads earned that your inbox gave away.

Why message ads fail quietly

  • 1The result is counted at the start. Meta optimises for "conversations started", so a campaign can look healthy while every conversation dies afterwards.
  • 2Three inboxes, one person. Messenger and Instagram live in Meta Business Suite; WhatsApp lives on a phone. Most owners check one well and the others occasionally.
  • 3Evenings and weekends. People shop from the couch. Small businesses answer from the counter.
  • 4Nobody owns it. In a five-person shop, everybody assumes someone else replied.

What each unanswered message costs

Illustrative US exampleValue
Monthly ad spend$1,500
Conversations started250 ($6 each)
Never answered or answered after 6+ hours90
Normal booking rate when answered quickly15%
Average job value$320
Revenue left on the table90 × 15% × $320 = $4,320 / month
Example arithmetic. Use your own conversion rate and order value.

That figure is why "make a better ad" is usually the wrong first move. A better ad starts more conversations, and they leak through the same hole.

The fixes, cheapest first

Set expectations

An instant greeting that says when a human will reply and answers the top question ("We're open 8–6, prices start at $129").

Route Messenger, Instagram and WhatsApp into one place so nothing waits in an app nobody opened.

Answer, don't acknowledge

An AI assistant that answers real questions from your published prices and policies, and hands bookings and complaints to a person.

Measure by ad

Track which ads produce answered conversations that book, not just conversations.

If WhatsApp is one of your channels: the 2026 cost change

Since 1 October 2026, Meta charges for WhatsApp replies outside an ad's free 72-hour window: $0.0034 per reply to a US number, after 1,000 free a month per business number. That is small, but it rewards answering ad leads promptly. Every message in the 72 hours after a click-to-WhatsApp ad tap is free, so a lead answered tonight costs nothing to talk to, and the same lead chased next week costs a $0.025 marketing template and needs consent.

How Adyft closes the leak

Adyft Reply brings your channels into one team inbox, and on the paid plans the AI writes real answers from your website or your details rather than holding messages. It answers in the customer's language, transcribes voice notes, hands bookings and complaints to you, and steps back when you reply yourself. If Adyft also runs your ads, every conversation is tied to the ad that started it, so you can see which ads produce customers and not just chats. Today the Free plan gives you that one team inbox for your website chat and Telegram; connecting WhatsApp, Instagram and Messenger, and the paid plans with the AI assistant, open soon, once Meta approves, and we will email you the day they do.

Frequently asked questions

Does Adyft Reply have a free WhatsApp chatbot plan?

Yes. Adyft Reply has a Free plan: just sign up, no card. Today it includes the live team inbox for 3 people, your website chat, Telegram and up to 1,000 contacts; WhatsApp and broadcasts open soon, once Meta approves. Free is the chat system only; the AI assistant comes with the paid plans (from ₹1,499, $29 or £29 a month), which are also opening soon. Details as of 10 October 2026.

Why does my Facebook ad get results but no sales?

For message ads, Meta counts a result when a conversation starts. If those conversations are answered late, with a holding message, or not at all, the ad looks successful while sales stay flat.

How do I check for unanswered Facebook and Instagram messages?

Open Meta Business Suite's inbox for Messenger and Instagram, and your WhatsApp app or tool, and review the last 30 days for conversations with no reply, a first reply after an hour, or no clear next step.

Should I use an auto-reply for Facebook messages?

A greeting that sets expectations helps, but it does not answer questions. An AI assistant that answers from your real prices and policies, and hands bookings to you, closes far more conversations.

Does WhatsApp charge for replies to ad leads?

Not for 72 hours after a click-to-WhatsApp ad tap. Outside that window, replies to US numbers cost $0.0034 each after 1,000 free a month since 1 October 2026.
